Henry Mintzberg in this interview talks about his latest book, simply called Managing. I think it's his best book ever! ----------------------------------------------------------------- [partial transcript] Karl Moore: What is the book 'Managing' about, anyway? Henry Mintzberg: It's actually about managing. If I was going to use a subtitle, which we decided we wouldn't, it would be: 'Pure, if not simple'. Know that it's about managing pure, just managing, period. And it's not simple. Managing is not simple, I don't mean the book's not simple. But, obviously, if managing is not simple, then the book can't be that simple. But it's basically about the essence of managing. It revisits my first book, which was published in 1973, to be exact, so it's been many decades, which was called 'The Nature of Managerial Work'. I wrote the book so I can find out if learned anything in all these years. And I'll let the reader decide that. So the first chapter is called 'Managing Ahead', which is kind of introducing the idea management as a practice (it's more art and craft than it is science) and it introduces the twenty-nine people who I spend the day observing as kind of examples and stories that are throughout the book, from a refugee camp survivor to a symphony orchestra conductor - all kinds of people. The next chapter is called 'The dynamics of managing', that's much like my earlier book in the sense that it's about the harassment, the reaction-orientation, the interruptions, the pressures of managing, much like that book except in this section on the internet concludes that the internet does not change management fundamentally, so much as aggravate all these conditions and as a result drives a good deal of managing over the edge, where it just becomes too frenetic and too harassed so people calling meetings at 10:30 Sunday evening for 8:30 Monday morning, as if everybody's got their BlackBerry on all the time, that's Chapter Two. … KM: Okay. What has changed in management over the last thirty years or so you’ve been studying it? HM: Nothing. KM: So management's the same as thirty years ago, more or less. HM: And 100 years ago. What I mean by that is that management's a practice, it's not like medicine when new techniques come along there were new flavours of the month every month but they don't make that much difference ultimately. Managing is a fundamental human activity, that's my point - it's not some kind of scientific activity that evolves over time - I think management is basic and fundamental, so the third chapter talks about a model of managing, it basically says, managers act through three planes of activity, they act through information, they work through people and they manage action directly and that's always been the case and there are different ways of doing that. Then you look at the next chapter which is called 'The untold varieties of managing' and you look at the varieties among these 29 managers ... in general you conclude that there's such a range of practice that it's not a question of what's wrong, and a lot of myths fall down when you start to look at what managers do. For example, everybody agrees that senior managers take the long-term perspective and junior, less-senior managers take a short term perspective. Well, why was Norman Inkster, the superintendent of the RCMP, spending a meeting in the morning and looking at clips from last night's television news to head off any embarrassing questions in Parliament that day? Is that a long-term perspective (and nobody would be criticizing Inkster for doing that)? Okay, so let's go to Gord Irwin who was running the front country so-called at the Banff National Park a good part of his day was worrying about the expansion of a parking lot that was causing a lot of grief among environmentalists about the movement of animals - was that a short-term perspective? So you've got a guy at the bottom of the so-called silly hierarchy taking an extremely long- term view of the impact on the environment and the and the top of a rather big hierarchy worrying about what's happening in question period in a few hours. ----------------------------------------------------------------- Professor Karl Moore of the Desautels Faculty of Management at McGill University has conducted over three thousand press interviews. A learning organization encourages personal mastery and cultivates open feedback to see problems and opportunities on all levels. Some argue that learning organizations attract and retain more talents. Others say that there is a competitive advantage for an organization whose people learn faster than the people of other organizations. Here are 6 characteristics most have in common: They Cherish: An Open Culture. Learning organizations encourage everyone to share information, admit to mistakes and practice giving and taking constructive criticism. Once the problem is found, they try to understand its root cause and fix it. To achieve such a culture: walls are removed, information is shared and leaders show their human sides. They Design and Implement: Feedback Loops Some establish 360 degrees surveys, in which people assess themselves, their peers and their bosses. Employees at 5-star hotels ask guests for their opinions. Top schools may videotape teachers so they can later study themselves. Some even make feedback a team effort. Before any new project, they all get together to kick things off. After the project they meet again to share and reflect on what has happened. They Promote: Personal Mastery Employees try to achieve personal mastery in their fields. Once they become experts, they feel proud of their work, they are motivated intrinsically and they can create positive change wherever they are. For example, a cleaner might come up with an idea on how to save water and an accountant on how to save bank fees. The job of the boss is to connect all experts and give directions. They Plan for: Intelligent Fast Failure. When they build something new, they don’t spend time to make assumptions on paper. Instead, they create what’s called Minimum Viable Product, a simple prototype with only the core functions. This is then presented to users as early as possible to test what they think. Because it is imperfect, even friends give their honest opinions. The goal: fail fast, but collect intelligent information so you can improve while going forward. They Steal: Best Practices Picasso apparently said that "good artists borrow, great artists steal". Learning organizations study others, steal best practices and then implement them fast. The newspaper The Economists took advice from George Orwell; its editors never use jargon if everyday English works. Printing manufacturers stole the razor-and-blades business model from Gillette, selling printers cheap but ink expensive. They Cultivate: A Common Vision A learning organization prospers when all members share a common vision. That way employees can understand the importance of their role, connect the dots and develop systems thinking. When goals are clear, regulations can be reduced and people can create their own personal benchmarks of success. This reduces bureaucracy, authority and corruption. Salesmen and author Zig Ziglar once wrote: "the only thing worse than training people and having them leave, is not training them and having them stay." At a learning organization education happens as a side-product of working together, as everybody learns from each other to adapt to whatever the future might bring.

So when we design the formal structure of an organization, it should improve rather than obstruct process performance. But all too often, the structure and the processes are poorly aligned. Accountability for process performance is blurred. Multiple layers of managers slow down decision making. Activities that should be tightly integrated are instead separated. How can we avoid this? In this video, I describe one approach. I present the FRAPS tool, which stands for "Framework for Aligning Processes and Structure": The tool is particularly useful when you evaluate two sets of processes or two sets of roles against each other. Here are some examples: - "Marketing and sales -- should they be grouped together or should they remain separate (and report to two different managers?) - Should we outsource manufacturing (and by implication, separate it from engineering, which is still going to be internal)? - Should customer support and sales be integrated? Although the tool itself is simple -- it is just a 2x2 diagram - it summarizes a large body of theory and research on organization design. The principle behind the diagram is powerful yet frequently neglected. The purpose is to ensure that the formal structure (in particular, the boundaries between units) matches the resource and information flows. Businesses can be very complex organisations with many hundreds or thousands of people working in them in many different roles. In order to manage their resources effectively, businesses must have clear organisational structures in place. Organisational structures include the different relationships between people in an organisation. For example in some cases, an employer might want to have a very formal relationship between people in the organisation in others it might be more relaxed. This happens in every day life too. Think about any organisation you're a part of. Do you call the other people by their first names? Do you call them by their title? What about the other members themselves? Do they call each other 'Mrs D', 'Dr X' or 'Mr M' or do they refer to each other by their first names? How do they refer to the the person leading the organisation? Different levels in a business are referred to as hierarchies. A hierarchy occurs where people are given some sort of title or rank that signifies their importance in the organisation. All businesses have employees working at different levels of responsibility. At the bottom, a business depends on its operatives to produce the products or services. Team leaders often perform the day-to-day management role, with operational managers setting direction and strategy for the business as a whole. The number of employees in each level will depend on the business' organisational structure. It is important to determine who takes responsibility for decision making, who reports to who and who to blame when things mess up (or who gets the pat on the back if things go well!) There are three typical organisational structures. They are known as hierarchical, flat and matrix. A hierarchical structure is typical in large companies where each level of employee reports upwards and each level has a narrow span of control. The downside of this type of structure is that it can often lead to significantly slower communication and decision making. A flat organisational structure has much less levels of hierarchy and wider spans of control. This means employees at each level can communicate with managers more easily and quickly. However, this usually means that workers take more responsibility for decision-making. The benefits of this are that it may encourage a more dedicated and motivated workforce. Typically this type of structure is used in small businesses and start-ups. A benefit of this structure is that it allows the business to change rapidly to respond to the market, customers or competitors. However, this only applies if the staff are well trained and are actually capable of making the changes. Lastly, a matrix structure gathers employees who hold the relevant expertise in order to help the business to meet its goals. The people selected come from different levels and departments within the business. The structure can be used in both hierarchical and flat organisations and are typically used for specific projects. Individual team members may come from different parts of the business, regardless of their usual location in the hierarchy. Obviously once a project is over the matrix will be disbanded.
